How to Migrate from Google Workspace to Zoho — Without Losing Mail
Most Google-to-Zoho migrations in India are driven by cost — Workspace Business Standard at ₹1,080 per user per month against Zoho Workplace at a fraction of that adds up fast across 40 people. The migration itself is well-trodden, but the order matters enormously. Do it in the wrong sequence and you get the one outcome nobody forgives: bounced customer email during cutover. This is the sequence that avoids that.
Steps
Audit what you are actually using: Before anything technical, list what Workspace is doing for you: mail, Drive files, shared calendars, Groups, any Apps Script automations, and any third-party app signed in with Google SSO. That last category is the one that bites — if people log into your CRM "with Google", those logins break when the Google account goes away. Find them now, not during cutover.
Provision Zoho and verify the domain: Set up the Zoho organisation, add your domain and verify it with the TXT record Zoho provides. Verification does not affect live mail — you are proving ownership, not redirecting anything. Create the user accounts to match your Google users, with matching addresses so mail lands in the right place later.
Run the mail migration while Google is still live: Use Zoho's migration tool to pull mail over IMAP or via the Google API while Workspace continues to receive mail normally. This first pass can take hours or days depending on mailbox size. Nothing is cut over yet — you are building a copy. Let it complete fully before going further.
Migrate Drive, contacts and calendars separately: These are different jobs with different tools. Drive files go to Zoho WorkDrive, and this is the point to rebuild folder permissions rather than copy them — the two products model sharing differently. Calendars and contacts export and import cleanly. Do Drive first; it is the slowest and the one most likely to reveal surprises about how much data you actually hold.
Cut over DNS MX records at a quiet time: Lower your MX record TTL to 300 seconds a day in advance, then change the MX records to Zoho at the start of a weekend or an evening. Propagation is usually quick with a low TTL but allow a few hours. From this moment new mail arrives at Zoho. Do not delete anything in Google yet.
Run a delta migration: Between the first mail pass and DNS cutover, more mail arrived in Google. Run the migration again to catch that gap. Skipping this is the most common cause of "I am missing three days of email" complaints in the week after a migration.
Update SPF, DKIM and DMARC: Your SPF record must now authorise Zoho rather than Google, and DKIM keys must be generated in Zoho and published. If you skip this, your mail starts landing in spam — which looks exactly like a broken migration to everyone in the business. Verify with a mail-tester tool before you announce the migration is complete.
Keep Google live for 30 days, then decommission: Retain the Workspace subscription for about a month as a safety net. Once you are confident nothing is missing and no forgotten integration has surfaced, export a final archive and cancel. Cancelling on day one to save a month of licence fees is a false economy.

Will we lose email during the migration?
Not if the sequence is right. Mail is copied while Google is still live, DNS is cut over at a quiet time with a lowered TTL, and a delta migration catches anything that arrived in between. The failure mode is cutting DNS before the bulk copy completes — that is what causes gaps.
How long does a Google Workspace to Zoho migration take?
For a 30-50 person business, typically two to three weeks end to end, most of which is unattended data transfer rather than work. Large mailboxes and large Drive estates dominate the timeline. The cutover itself is a few hours.
What about people who log into other apps with their Google account?
Those break. Any third-party service where staff clicked "Sign in with Google" needs its login method changed before the Google account is removed. Audit this at the start — it is the most frequently missed step and it surfaces at the worst time.
Can we keep using Google Drive after moving email to Zoho?
Technically yes, but you would still be paying for Workspace to do it, which defeats the cost rationale. If Drive is the sticking point, move mail to Zoho and storage to WorkDrive together — that is the normal path.
Is Zoho data stored in India?
Zoho operates India data centres and accounts can be provisioned in the India region. Choose this at signup — moving an existing account between regions afterwards is not straightforward. If you handle customer personal data under the DPDP Act, set it explicitly rather than accepting a default.
